The 80/20 Problem

I've been talking a lot in recent newsletters about how most AI initiatives fail. But a fresh piece of research has changed the way I frame the conversation in my keynotes.

In April, PwC published its 2026 AI Performance Study based on interviews with 1,217 senior executives across 25 sectors. The headline finding was the kind of stat that stops a room cold:

The other 80% of companies are splitting the remaining 26%. And the gap is widening, not closing.

What separates the leaders isn't budget or access to better models. It's how they're using AI. Leaders are 2.6 times more likely to say AI is enabling them to reinvent their business model, and they're roughly twice as likely to have redesigned workflows around AI rather than layering tools onto existing processes.
